Repair or replace? How to decide on an ageing boiler

Nobody wants to be told they need a new boiler by the person selling boilers. So here is the reasoning we actually use, laid out so you can apply it yourself and check our recommendation against it.

Test one: the age and cost rule

As a rough guide, if the repair costs more than about a third of a replacement and the boiler is past twelve years old, replacing is usually the better spend. In Glasgow money, that tends to mean a repair over roughly £500 on a boiler of that age.

The reason is not that old boilers are fragile in themselves. It is that a boiler failing at fifteen years rarely fails once. The heat exchanger, the fan, the pump and the diverter valve all age together, so the £500 repair in November is frequently followed by another in February.

Test two: parts availability

Manufacturers typically support parts for around ten years after a model is discontinued. Once a part is obsolete, a fixable fault becomes an unfixable one — and you will find that out in the middle of a cold snap rather than at a time of your choosing. If we tell you a part is on extended lead time or no longer made, that is a genuine argument for replacement rather than a sales line.

Test three: what it is costing you to run

A non-condensing boiler from the early 2000s runs at roughly 70–80% efficiency. A modern condensing unit, properly commissioned and running at a sensible flow temperature, is well into the nineties. On a typical Glasgow three-bedroom house that difference is real money every winter, and it partly offsets the cost of the new unit over the boiler's life.

The caveat is that efficiency only materialises if the system is set up for it. A new boiler running at a 80°C flow temperature into an unbalanced system will not deliver its rated efficiency. That is an installation issue, not a boiler issue.

When repairing is clearly right

  • The boiler is under ten years old and still in warranty — repair, and claim it.
  • The fault is a low-cost consumable: a thermocouple, a pressure sensor, a diverter valve cartridge.
  • The unit has been serviced annually and the system water is clean.
  • You are moving within a year or two, in which case a working boiler and a recent service record is what matters for the Home Report.

The thing that decides how long the next one lasts

System water. A new boiler fitted onto twenty years of sludge and no filter will fail early, and most manufacturers will reduce or void the warranty. Whichever way you go, a chemical or power flush appropriate to the system's condition and a magnetic filter on the return are not upsells — they are the difference between a boiler that reaches its warranty and one that does not.
